How power actually works

Power is not one thing you have or lack. It comes in seven separate kinds, each with its own rules: position, relationships, information, story, money, force, and legitimacy. Most people are fluent in one and cannot read the other six, which is why they keep losing to people who, on paper, hold less.

You have watched someone with no title and no budget walk into a room and quietly run it. You have also watched someone with every title and a signing authority fail to get four people to do a thing he was entirely allowed to order. Hold both of them, because between them they break the theory of power almost all of us carry in secret: that power is a substance, like muscle or cash, and you either have a pile of it or you don't.

It is not a substance. It is seven different currencies, and hardly anyone carries more than one or two.

There is the kind the org chart draws, position, real and overrated, and only ever a map of one currency, sketched by the people who happen to hold it. There is the kind that lives in who owes whom, the manager who gets an exception signed in an afternoon because she once covered for the person who signs exceptions. There is information: knowing first, and deciding who else gets to know and when. There is story, whose version of what happened becomes the version repeated at lunch until it simply is what happened. There is money, who pays. There is force, who can hurt you and make it stick, the one everybody pretends is not on the table until the day it is. And there is legitimacy, the strangest and the strongest, the person everyone just believes is in the right, so the exact move that looks like scheming from you looks like fairness from them.

They trade for each other, and badly. A title buys compliance and not one gram of belief; people do the minimum the chart requires and save the good ideas for someone they actually rate. Money buys attention and rents loyalty by the hour, and the hour always ends. Being right, with the numbers, with the model, buys almost nothing on its own.

That last one is the expensive lesson. You have been the person in the room who was correct, with the better analysis and the answer that turned out to be the answer, and watched the room turn to the one with worse numbers and a warmer story, pick his version, and feel good doing it. You went home and blamed the room. The room was fine. You were the one who could read a single language at a table where six others were being spoken, and could not hear them.

That is the trap, and it catches nearly everyone: fluency in one kind of power is the fastest way to go blind to the other six. The man who has only ever had position thinks everything is position, and cannot work out why the intern with no authority and a great story keeps eating his lunch. The person who has only ever had story thinks everything is story, right up to the afternoon someone with real force just stops the show, and no amount of narrative starts it again.

So stop asking who is powerful. It is a child's question, and the answer is usually "whoever the chart says," which is exactly how you walk straight into the quiet one holding every relationship in the building and never see it land. Ask which currency is live in this particular room. Sometimes it is the chart. Very often it is the person the chart files under nobody, sitting on the story, or the favours, or the one fact everybody in the room needs and only she has. Reading a room is not a mood. It is working out, fast, which of the seven is paying out here, and whether you walked in holding any of it or just a thick stack of the wrong one.

None of the seven works everywhere, which is the whole point. Each has its own tells, its own way of being won and faked, its own way of making you feel untouchable right up to the second it stops working. Learn to read all seven at once and they stop being a theory and start being a pair of glasses. Put them on. You will not enjoy everything you suddenly see, starting with the rooms you were sure you lost on the merits.
